How many personas should we have?
As many as you have buyers who ask different questions, which for most clients is two to five. The count is not limited, but prompts are, and each one runs daily on every engine. Give a persona enough prompts that its rate moves on real change rather than on a single answer; ten is a sensible floor. A persona with no answers in the window drops off the card until it has some.
Start from the buyers, not the org chart
A persona earns its place when its questions differ from every other persona's. If two groups would type the same prompts into ChatGPT, they are one segment for this purpose, however different they look on a sales deck. Why prompts are the real constraint
The card costs nothing extra to compute: every prompt already runs daily on every engine, and the persona is read off it at query time. What each persona consumes is prompts. A segment with three prompts moves whenever one answer changes, and a delta measured on that little data says more about noise than about the audience. Ten prompts per persona is the floor we work from, and the pool grows from there.
Personas are also read by content routines. A routine pointed at one persona's prompts needs at least five AI answers per prompt in its window before it can pick one, so a thin persona also produces fewer drafts.
What the card shows and hides
Personas sort by mention rate, best first, with Unassigned always last. A persona with no answers in the window drops off the card rather than showing 0%, and a delta with nothing earlier to compare against stays blank. If a persona keeps disappearing, it needs more prompts or a longer window, not a different name.
